Running one micro-influencer deal is easy. Running a program that produces consistent results, month after month, requires a process. This is the operational playbook that businesses used in 2019 to turn a scattered set of one-off posts into a repeatable channel.

Step 1: Define what “success” means before you start

Before contacting a single creator, decide what the campaign is for. Brand awareness, direct sales through a promo code, email signups or content you’ll reuse in your own ads are all valid goals, but each one points to a different kind of creator and a different way of measuring the result. Skipping this step is why so many brands ended a campaign unsure whether it had worked.

Step 2: Build a shortlist using more than a follower count

Search relevant hashtags, look at who’s already tagging your product or category unprompted and check who your best customers already follow. Screen each candidate for engagement quality, not just size, by scrolling their actual comments. A list of 20 to 30 candidates is usually enough to start.

Step 3: Reach out with something concrete

Vague outreach (“we love your content, want to collab?”) got ignored constantly in 2019 because every creator’s inbox was full of it. Messages that named a specific post the brand liked, explained exactly what was being offered (free product, a flat fee or both) and stated what was expected in return got dramatically higher response rates.

Step 4: Put the terms in writing, even for a simple product exchange

A short agreement covering what content is expected, when it’s due, disclosure language and usage rights protects both sides and avoids the awkward back-and-forth that happens when expectations were only ever discussed verbally.

Step 5: Brief for the outcome, not the script

Give the creator the key points that must appear, a product benefit, a promo code, a call to action, and let them write it in their own voice. Overly scripted posts were the single biggest reason sponsored content underperformed organic content that same creator posted unprompted.

Without individual tracking, a brand running five creators at once has no way to know which one drove results. A distinct promo code or UTM link per partner turns a guess into a comparison.

Step 7: Review results and decide who earns a repeat deal

After the campaign runs its course, look at actual conversions against the goal set in step one, not just likes or comments. The creators who performed well become the core of an ongoing roster; the ones who didn’t get dropped without hard feelings, since the terms were clear from the start.

Step 8: Turn the best partnerships into ongoing relationships

A single post is a transaction. A creator who works with the same brand every few months, and clearly uses the product between posts, reads as genuine to their audience and consistently outperforms a rotating cast of one-time partners.

Run this loop a few times and the guesswork disappears. What’s left is a program with known costs, known creators and a real sense of what a dollar spent on micro-influencers returns.
